What Actually Goes Into a Tub-to-Shower Conversion in Douglas County (And Why It Takes More Than a Day)

If you read my post on one-day bathroom remodels, you already know where I stand on the “done by dinner” promises. But tub-to-shower conversions deserve their own conversation because out of all the bathroom projects I get calls about, this one might be the most misunderstood in terms of what it actually involves.

I hear some version of the same thing pretty regularly: “It’s just swapping the tub out for a shower, right? How complicated can it be?”

Pretty complicated, actually, and that’s not me trying to upsell you on something. It’s just the reality of what’s involved when you pull a tub out of a wall that was built around it, sometimes 20, 30, or 40 years ago.

Here’s what I want to do in this post: walk you through what a tub-to-shower conversion actually requires, from the first phone call to the finished tile work, so that when you’re evaluating contractors and comparing quotes, you know what you’re actually comparing. Because a $4,000 quote and a $12,000 quote aren’t always for the same job… sometimes they’re not even close.

Why Homeowners in Littleton and Highlands Ranch Are Converting Tubs to Showers

Most people who call me about a tub-to-shower conversion have one thing they lead with and then a few more things that come out once we start talking.

Honestly, after doing this for nearly a decade, I have seen a large variety of reasons families in the Douglas County area decide to convert their tub to a shower. Some are doing it to simply achieve a different design, and some might be looking to optimize space better. I’ve had clients explain that “We never use the tub,” or “My mom is moving in and she can’t step over it safely.” “The drain stopper broke years ago, so it’s basically just a shower anyway.”

The point is whether or not replacing your tub with a walk in shower feels like something you would want in your bathroom, that it feels like something that would make a difference for your daily routine. Truly, that is all that matters.

I think people feel like they need a practical reason before they can justify spending money on something they actually just want to look or feel better. Which is completely understandable, a bathroom remodel is a significant investment. But I am here to tell you two things. First, I’ve seen every reason you don’t need permission to improve your home and your life. Second, and more importantly, I mention it because it matters when we’re planning the project. If the goal is purely functional, we make different choices based on what your primary goals actually are. No matter what they are, they are valid. I just need to know what we’re actually solving for.

With that said, here are the real reasons I see most Littleton and Douglas County homeowners decide to make the switch:

  • Nobody’s using the tub. This is the most common one. Families go through a phase where the tub gets daily use with little kids and bath toys. Then the kids get older, everyone switches to showers, and that tub just sits there taking up a third of the bathroom. Whatever the reason that brought you here, the next thing worth understanding is what the project actually involves because “tub-to-shower conversion” undersells the scope of the work by a significant margin.

Step-by-Step: What a Proper Tub-to-Shower Conversion Actually Involves

This is the part most contractors skip over in their advertising, and it’s exactly why homeowners are caught off guard when they see a real quote for this project. So let me walk you through what actually happens, in order, when this is done right.

1. Demolition and Tub Removal

2. Plumbing Inspection and Rough-In Modifications

Everything comes out. The tub, obviously, but also every piece of tile on the walls of that enclosure. I see a lot of homeowners assume the wall tile can stay, and we just swap out what’s below it. Here’s why that isn’t actually possible.

The tile on the walls of a tub enclosure was installed on a substrate, a backer material behind the tile, that was built specifically for a tub setup. The waterproofing behind it, if there’s any at all, was designed around that tub. The plumbing valve is positioned at tub height. The drain is in the tub location. When you remove the tub and build a shower in its place, you’re usually changing the plumbing layout, the drain position, the valve height, the floor system, and the waterproofing requirements. Now, most tubs in Colorado homes are actually tub-shower combos; you’ve been showering in that space for years. So it’s a fair question: if the walls have been handling shower water this whole time, why can’t they stay?

The difference is the tub itself. When you shower in a tub-shower combo, the tub is doing a significant amount of the waterproofing work for you. That ledge at the bottom catches everything that hits the lower half of the walls and directs it straight to the drain. The substrate behind the tile, the backer material the tile is actually bonded to, was installed with that assumption built in. It was never designed to handle water hitting the base of the walls directly.
Remove the tub, and that changes completely. Now water is hitting the walls all the way down to a tiled floor with a drain in the middle. The old substrate wasn’t built for that environment. Put new tile over it anyway, and you’ve got a moisture problem developing behind your brand new shower from day one, just slowly enough that you won’t see it for a few years.

That’s not a risk worth taking on a project you’re doing once and expecting to last thirty years.

There’s also a practical reality that comes up constantly in older homes, like in the Northridge area: the tile and the substrate behind it are often in worse shape than they look from the surface. Building methods changed significantly over the decades; older installations treated tile as waterproof when it’s actually just water-resistant, meaning years of daily shower use without proper ventilation slowly drove moisture into the walls behind it. When I open those walls, I need to see what I’m actually working with before I build anything new on top of it. Finding that out after the fact would cost far more than doing it right from the start.

So yes, the entire wet area gets stripped back to the studs. Not because it adds to the scope of work, but because there’s no responsible way to build a shower that lasts without starting with the right foundation.

Once the tub is out and the walls are open, the plumbing gets inspected and reconfigured. Most tub-shower combos already have the valve at shower height, so that’s often not what changes. What does change is the drain.

A tub drain and a shower drain are not the same thing. A tub drain is sized and positioned for a fixture that holds and slowly releases water. A shower drain needs to handle a continuous flow of water hitting the floor in real time, or you will be standing in a pool of water. The drain gets relocated to the correct position for the new shower footprint and upsized to handle that flow properly. To do that, I remove a section of subfloor to access the drain, cut out the old one, replace the P-trap at a minimum, and rebuild to the correct specifications for the new layout.

The valve itself also gets replaced, not necessarily moved, but replaced. You’re removing the tub spout, changing how the water gets directed, and potentially adding different components like a handheld wand or a rain head. The old valve trim isn’t going to work for any of that, and since the walls are already open, it’s the right time to put in something new with quality internal components that will hold up for the next few decades.

While everything is accessible, I assess the rest of the supply and drain lines. Unless your home is 75 years old or older, serious plumbing surprises are less common than people fear. But you won’t know what you’re actually working with until the walls are open, which is another reason this project can’t be honestly scoped from photos alone.

3. Subfloor Inspection and Repair

With the tub gone and the plumbing exposed, the subfloor underneath gets a thorough inspection. My test is simple: I walk it. If it feels soft, bouncy, or weak anywhere, new subfloor material goes over. If there’s visible rot, I cut it out entirely and replace it before laying anything over the top. I won’t skip steps, but I won’t make you replace anything that is in good condition, either.

I know what some people are thinking at this point, especially if the remodel is happening because the house is going on the market. “I’m selling anyway. I just need it to look good. It doesn’t have to last thirty years; it has to last until closing.”

In a way, I get that logic. But here’s the problem with applying it to the subfloor specifically: a soft or damaged subfloor doesn’t stay hidden. A buyer’s home inspector is going to walk that bathroom the same way I do. If they find it, and they usually do, you’re either looking at a failed inspection, a price reduction negotiated at the worst possible moment, or a seller disclosure issue that follows you past closing. Fixing a subfloor after the project is done makes the original project worthless, pointless, it means tearing out the brand new tile you just paid for to get back to it. The math doesn’t work in your favor.

The one scenario where skipping it actually saves money is the one where nobody ever finds out. That’s not a bet I’d recommend making on something a home inspector is specifically trained to look for. Plus, if you do know the issue is there, you’re required to disclose that.

When the walls are already open and the tub is already out, fixing a subfloor issue costs a fraction of what it costs to fix it any other time. That’s true whether you’re staying in the house for thirty more years or thirty more days.

4. Waterproofing Membrane Installation

This is probably the most important step in the entire project, and it’s completely invisible once the tile goes up. Which is exactly why cheaper contractors cut corners here, and nobody finds out until years later. It’s exactly why I could no longer stand working for and vouching for some of the one-day bathroom remodeling companies in Littleton and Highlands Ranch.

On the walls, I use waterproof tile backer boards, GoBoard, Schluter, or Laticrete Hydroban, depending on the project, sealed at every seam with a polyurethane sealant that dries like rubber. On the shower floor, I use a topical roll-on waterproofing membrane system. Multiple thick coats. By the time I’m done, I have what is essentially a small waterproof basin that could hold water before a single tile is ever laid. That’s the standard. Anything less than that is a water damage problem waiting to happen; it’s just a matter of when.

Worth noting for the Douglas County area specifically: our low humidity means mold is genuinely less common here than in other parts of the country. In eight-plus years, I can count on one hand the number of times I’ve found actual mold. However, water damage and subfloor rot from slow moisture intrusion? That I see regularly. 5. Shower Pan or Tile Floor Installation

Most of my shower floors these days are custom-built from mortar and concrete. Basically just a traditional mud bed that gets hand-packed and sloped precisely toward the drain for proper water flow. This is the method I default to because it works in any bathroom, regardless of shape, size, or layout. The floor gets built to fit the space exactly as it exists, not the other way around.

For clients who prefer a prefabricated option, I will work with Schluter, Wedi, or Kohler shower trays. These are high-quality prefab systems, not to be confused with the cheap acrylic pans you’ll find at a big box store. They install faster than a custom mud bed and perform well if the bathroom dimensions are compatible with standard tray sizes.

That compatibility piece is where it gets important. Prefab trays come in fixed sizes and shapes. If your bathroom is slightly irregular, has an odd dimension, an angled wall, or a drain that ended up in a position that doesn’t line up with a standard tray, the tray either doesn’t fit correctly or requires modifications that compromise how it performs. A custom mud bed doesn’t have that problem because it’s built to whatever the space actually requires.

This is also worth understanding in the context of one-day remodels. A custom shower base is completely off the table in a one-day timeline. It needs time to cure before anything can be built on top of it. So one-day remodel companies are always working from prefab systems, and they’re working from whatever prefab system fits their package, not necessarily what fits your bathroom. In a perfectly standard bathroom that happens to match standard tray dimensions, that might be fine. In a bathroom that doesn’t, and plenty of older Littleton homes don’t, you’re getting a floor that was made to fit a different bathroom, quickly forced into yours. That shows up as gaps, uneven transitions, and eventually waterproofing failures at the edges where the fit was never quite right.

The drain position, which was set during the plumbing rough-in, determines how the entire floor gets built around it. This is why the sequence matters. You can’t build a shower floor correctly, custom or prefab, if the drain isn’t in the right position first.

6. Wall Tile Installation

Before any tile goes up, I map out the layout on the walls and subfloor. Where each section of tile will start and stop, where the grout lines will land, and how the pattern will break at the corners and edges. Then I bring the homeowner in to walk through it with them before anything gets set. If something isn’t going to look right or feel like how they pictured it, that’s the moment we catch it.

All tile goes up with modified thinset mortar, troweled to the appropriate thickness for the specific tile being installed. Thinner tile and larger format tile have different requirements. I use a laser level throughout to make sure every course is perfectly aligned. Full mortar coverage on the back of every tile. I am not rushing through with spot bonding. That last part matters more than most homeowners realize! Spot bonding is one of the most common causes of early shower failure, and you usually can’t see it until tiles start cracking or coming loose years down the line. Spot bonding is done when you’re trying to rush a bathroom remodel, not when you want it to be durable and built to withstand relaxing showers.

Most of my clients end up choosing porcelain tile. It’s durable, doesn’t require sealing, comes in an enormous range of styles, and sits in a good place on the quality-to-maintenance scale. Some clients want the look of natural stone, and we can absolutely do that, but I make sure they understand what natural stone actually requires to maintain before we commit to it. 7. Fixture and Drain Installation

Once the tile is set and cured, the fixtures go in. Shower valve trim, showerhead, any body sprayers or rain heads, and the drain cover. I work primarily with Moen, Delta, Kohler, Hansgrohe, and American Standard brands with quality internal components that hold up to daily use.

This is also when handheld shower wands get added for clients who want them. I recommend them more often than not. They give you control over where the water goes, which is useful for everything from washing hair to rinsing the walls after cleaning.

Practically everyone who gets one wonders why they waited.

8. Glass Door or Enclosure Installation

Framing for the shower door is something I plan for during the wall framing stage, not an afterthought. Depending on the layout, this might mean adding blocking inside the walls to give the door hinges and hardware something solid to anchor into.

Door style and framing finish are selected based on the overall design direction. Frameless glass tends to work well in modern and minimalist designs and makes the space feel more open. Framed options are more traditional and can work better in certain tile patterns or smaller spaces.

9. Finishing: Grouting, Caulking, and Final Inspection

Grout goes in last, sized and colored to complement the tile selection. Grout joints get sealed after the cure time. All interior corners, where the walls meet each other and where the walls meet the floor, get caulked with silicone, not grouted. This is a detail that matters: grout in corners cracks over time because those planes move independently. Silicone flexes with the movement and maintains a waterproof seal.

After everything is done, I do a full walkthrough with the homeowner. I show them how to maintain what they have, what to watch for, and what they can do to extend the life of the installation. We go over things like using a squeegee on the walls and door after showering and regrouting around the ten to fifteen-year mark. The steps that I recommend they follow for a properly installed shower to last thirty years with minimal issues.

That’s the full scope. Start to finish, on a typical project, you’re looking at one to two weeks. The fastest I’ve ever completed one was four days. Anyone telling you this can be done in one day is either doing a fraction of what I just described or they’re describing something different entirely.

Curbless vs. Curbed Shower: Which Is Right for Your Home?

One of the decisions that comes up early in almost every tub-to-shower conversation is whether to go curbless or keep a traditional curbed entry. It sounds like a design preference, and partially it is, but it’s also a construction decision that affects how the entire floor gets built, so it’s worth understanding what you’re actually choosing between.

A curbed shower has a small threshold at the entry, typically two to four inches, that contains water inside the shower and directs it toward the drain. It’s the traditional setup, it’s straightforward to build, and it works well for most people.

A curbless shower has no threshold at all. The floor transitions directly from the bathroom floor into the shower floor at the same level, with the entire shower floor sloped toward the drain. No step over, no barrier, nothing to catch your foot on.

The construction difference matters

A curbless shower can’t be built on a standard prefab shower tray. Those systems are designed with a curb built in. A true curbless shower requires a custom mortar bed, built and sloped by hand to move water toward the drain across the entire floor without any barrier at the edge to help contain it. The slope has to be precise. If it isn’t, water sits on the floor instead of draining, and you end up with standing water every time someone showers. This is one of the reasons curbless showers are not something you’ll get from a one-day remodel company; the floor system alone requires cure time and a level of custom work that doesn’t fit that model.

For aging in place, curbless is almost always the right answer

Stepping over even a two to four-inch curb is a legitimate fall risk, especially when the floor is wet, and you’re stepping out of a warm shower. It’s one of those things that feels like a “minor” inconvenience until it isn’t. I work with a lot of Littleton adn Douglas County homeowners who are either planning ahead for themselves or converting a bathroom for a parent or family member moving in, and the conversation almost always lands on curbless once we talk through it.

The good news is that a well-designed curbless shower doesn’t look clinical or institutional. That association comes from poorly designed accessible bathrooms, not from the feature itself. With the right tile, a frameless glass door or open entry, and a thoughtful layout, a curbless shower is often the cleaner and more modern-looking option of the two.

Accessibility Features in Bathroom Upgrades

Grab bars, benches, and handheld wands fit naturally into this conversation, too. If we’re already building a curbless shower for accessibility reasons, adding a built-in bench and grab bars is a relatively small addition to the scope that makes a significant difference in daily safety and comfort. Same with a handheld shower wand, it gives you control over where the water goes, which matters a lot when mobility or balance is a factor. Honestly, even for homeowners who aren’t thinking about any of this from an accessibility standpoint, these are features people consistently wish they had added once the project is done.

One thing worth saying directly: planning for aging in place doesn’t mean you’re building a hospital bathroom. It means you’re building a bathroom that works well for you now and continues to work well for you as things change. In my opinion, that’s just smart design!

Materials That Actually Last (And What to Avoid)

When homeowners start researching tub-to-shower conversions, they usually focus on what it’s going to look like. The tile color, the fixture finish, whether to do a pattern or keep it simple. That stuff matters, but the materials decisions that actually determine whether your shower is still in good shape fifteen years from now are mostly the ones you’ll never see once the project is done.

Before getting into specifics, there’s a framework I find myself explaining on almost every project that helps people think about this more clearly. Every material in a shower exists somewhere on a sliding scale between pure functionality on one end and pure elegance on the other. Functionality means durability, low maintenance, and practicality. Elegance means beautiful, distinctive, high-end. Every material makes tradeoffs between those two things, and understanding where a material sits on that scale, and where you want to sit on it, is more useful than any top ten tile list you’ll find online.

With that in mind, here’s what actually matters in each part of the shower.

Wall Materials

Waterproofing Systems

On the functionality end of the scale, you have acrylic and fiberglass panels. They go up fast, they’re easy to clean, and they’ll resist damage reasonably well as long as the installation behind them is solid. The tradeoff is that there’s no customization, limited design options, and the seams between panels are permanent weak points where water can eventually work its way behind the surface. I covered what happens when that occurs in my one-day bathroom remodel post. It’s not a question of if, it’s a question of when.

On the elegance end, you have natural stone. Marble, travertine, slate. Each piece is slightly different; nothing manufactured quite matches the look of it, and a well-tiled stone shower is genuinely beautiful. The tradeoff is critical to pay attention to, though. Natural stone is porous, it stains, it requires regular sealing, and it can chip if something hard is dropped on it. It’s not a low-maintenance material, and I always make sure clients understand that before we commit to it.

Most of my projects land in the middle, which is where porcelain and ceramic tile live. Porcelain in particular is extremely durable, doesn’t require sealing, resists staining, and comes in an enormous range of styles, including very convincing stone looks if you want the aesthetic without the maintenance. For most homeowners who want something that looks genuinely nice without becoming a chore to maintain, porcelain is the right answer.

This is the part of the project that determines everything and it’s completely invisible once the tile is up, which is exactly why it’s where corners get cut.

I work primarily with GoBoard, Schluter Kerdi, Wedi board, and Laticrete Hydroban, depending on the project. These are all legitimate waterproofing systems with different installation methods, but what they have in common is that they create a true waterproof barrier behind the tile rather than relying on the tile itself to keep water out. Tile is not waterproof. Grout is not waterproof. The waterproofing system behind them is what actually protects your walls and subfloor.

What cheaper contractors use instead are older, outdated systems or nothing at all beyond a standard cement backer board that is water resistant at best. The difference doesn’t show up on day one. It shows up three to five years in when moisture has been slowly working through the grout and tile and into the wall assembly behind it. By that point, the damage is significant, and the fix is expensive, and unfortunately, this is the part of the remodel that is most difficult for homeowners to navigate and evaluate.

Waterproofing is Particularly Difficult for Homeowners to Evaluate During a Bathroom Remodel

Once the tile is up, there is no way to verify what’s behind it without tearing it out. You are entirely dependent on the contractor’s honesty and knowledge during a phase of the project that happens behind closed walls, before anything visible gets installed. That’s an uncomfortable position to be in, and the only way to protect yourself is to ask the right questions before you hire anyone.

Questions worth asking every contractor you're considering for your bathroom renovation:

  1. “What waterproofing system do you use and why do you prefer it?” A contractor who knows what they’re doing will have a specific answer. A brand name, a method, and a reason. Someone who says “we use standard backer board” or gets vague is telling you something important.
  2. “Do you waterproof the walls and the floor separately, or is it the same system?” The floor and walls have different waterproofing requirements. A contractor who treats them identically probably isn’t approaching either one correctly.
  3. “How do you handle the seams between backer boards?” Seams are where waterproofing fails. The correct answer involves seam tape and sealant, something that bridges the gap and flexes without cracking. No answer, or a dismissive answer, is a red flag.
  4. “Can you walk me through how you waterproof the corners and transitions?” Corners, where walls meet each other and where walls meet the floor, are the highest risk areas for water intrusion. A contractor who can describe their corner treatment in specific terms understands waterproofing. One who can’t is winging it.
  5. “At what point in the project can I come see the waterproofing before tile goes up?” Any legitimate contractor will welcome this. If someone resists or discourages you from seeing the work before it’s covered up, that resistance itself is the answer.

The red flags to listen for in these conversations:

  • Vague answers that reference experience rather than method
  • Defensiveness when asked about process
  • An inability to name the specific products they use
  • Any version of “don’t worry, we’ve been doing this for years.” Years of experience installing waterproofing incorrectly is not a credential. Method is the credential.

Shower Pan

As I covered in the floor installation section, a custom mortar bed built on site is the most reliable option because it’s built specifically for your bathroom. A quality prefab tray from Schluter, Wedi, or Kohler is a legitimate alternative when the dimensions work. A cheap acrylic or fiberglass pan from a big box store is firmly on the functionality end of the scale, it’ll work, but it’s not what you want as the foundation of a shower you’re expecting to last decades.

The thing to understand about shower pans specifically is that the floor is where waterproofing failure is most consequential. Water that gets through a wall can cause damage. Water that gets through the floor goes directly into your subfloor and the structure below it. This is not the place to save money on materials.

Fixture Quality

Fixtures are the most visible part of the project so they tend to get the most attention during selection, but beyond aesthetics, the internal component quality is what actually matters for longevity. I work with Moen, Delta, Kohler, Hansgrohe, and American Standard. These brands build valves and internal components that hold up to daily use for years without the dripping, pressure issues, and cartridge failures you get from cheaper alternatives.

The signal to watch for when evaluating fixtures is weight. Quality fixtures have weight to them, solid brass or stainless steel internal components rather than plastic. Pick up a cheap showerhead and a quality one side by side and the difference is immediately obvious. That weight is the difference between something that lasts and something you’re replacing in three years.

One thing cheaper companies do consistently is use the least expensive fixture options available while charging as if they’re installing something better. When you’re comparing quotes, it’s worth asking specifically what brands and models are included, not just the finish and style.

This is the question almost every homeowner leads with, and it’s a fair one. Subfloor damage, rotted framing behind the walls, plumbing that needs more work than a standard rough-in. These things don’t show up until demolition. A contractor who gives you a fully locked price before opening the walls is either padding the number significantly to cover unknowns or they’re planning to ignore what they find. The honest approach is a base scope with a clear conversation about what gets added if structural issues turn up.
