The building materials market has expanded significantly to serve the full range of budgets and preferences. There are legitimate options at every price point. The question is not which end of the spectrum is superior. It is which combination of durability, maintenance requirements, and appearance fits what this particular homeowner actually wants and is willing to maintain.

Acrylic Insert
Durable, easy to clean, impact-resistant. No grout joints to maintain. No customization in size, color, or layout. The finished product looks like a manufactured plastic unit because it is one.

The Seven-Phase Process

Home Protection and Demolition

Before any demolition begins, I protect the home from the front door to the bathroom: construction paper or carpet masking film on the floors, painter's plastic over nearby furniture, air ducts covered to prevent debris from entering the HVAC system. When using tools that generate significant dust, I either substitute a lower-dust method or run a vacuum adjacent to the tool during use.

The tub, surround, and existing plumbing fixtures come out. In older homes the tub typically comes out in sections. In newer builds it sometimes comes out intact. The demolition phase is also the assessment phase: this is the only point in the project where the subfloor and wall framing are fully accessible. What I find here determines the actual scope of the rest of the project.

Douglas County permitting: Plumbing fixture changes require a permit. We pull the permit and schedule all required inspections.

Subfloor and Framing Preparation

I test the subfloor by walking it. Any softness or give around the former tub location gets addressed before anything else goes in. If the subfloor feels bouncy but is structurally intact, I lay new material over it. If there is visible rot, I cut out the affected section and replace it with new material. A tile installation on a compromised subfloor will show problems within a few years regardless of how well the tile work itself is done.

Wall framing is checked for plumb. Framing is added where needed to support the shower door properly. Skipping this step shows up later when the door does not hang squarely and cannot be adjusted into alignment.

Homes 20 or more years old: Budget for the possibility of additional scope at this phase. What the demolition reveals is not something I can predict before I am in the walls.

Plumbing Rough-In

Tub drains are positioned off-center. Shower drains go in the center of the floor for correct water management, so the drain has to move. I remove a section of subfloor, access the existing drain, cut it out, replace the P-trap at minimum, and rebuild the drain assembly to the new location and specification.

The shower valve moves as well. On a tub, the valve sits at tub-deck height. On a shower, it needs to be at approximately hip height on the wall, which requires repositioning the supply lines. This rough-in work is specific to the brand and model of valve the client has selected. Moen, Delta, Kohler, and Hansgrohe each have different rough-in dimensions and are not interchangeable. The fixture decision has to be made before walls close.

Inspection: Douglas County requires a rough plumbing inspection before walls are closed. We schedule and coordinate this.

Waterproofing

This is the phase that determines whether a shower lasts 5 years or 30. It is also the phase that gets cut on lower-cost installations, and the phase where most shower failures originate.

Why showers installed before 2000 often fail

The tile industry historically treated tile as waterproof material. Tile is water-resistant, not waterproof. In a bathroom used once a week with good ventilation, that distinction may not matter much. In a primary bath used twice daily with a poorly ventilated space, the substrate never fully dries between uses. Over months and years, moisture works through grout joints into backer material that was never designed to stay wet indefinitely. Mildew develops, then rot, then structural deterioration. By the time a homeowner notices a soft floor or bubbling grout, the damage has typically been accumulating for years.

The waterproofing systems I use on Douglas County projects:

  • GoBoard: My standard choice for most Highlands Ranch residential conversions. The panel is waterproof throughout its core, not just at the surface. Installs like cement board, does not require a separate membrane application step, and has a reliable track record in residential wet areas.
  • Schluter Kerdi: A bonded sheet membrane applied over cement board. My choice for curbless designs, linear drains, and layouts with multiple niches or unusual geometry. More installation steps than GoBoard, but provides excellent coverage in complex configurations.
  • Wedi: Rigid foam board that is fully waterproof. Used on higher-budget projects where waterproofing performance is the primary specification.
  • Laticrete Hydroban: A liquid-applied membrane I use at transitions, corners, and penetrations on any system, and as the primary waterproofing layer for shower pans. Applied in multiple coats by roller. Before tile goes down, the floor of the shower is a fully waterproof basin. That is the standard I work to on every project.

The principle that applies regardless of system: Tile is only as good as what is behind it. If the waterproofing layer fails, nothing on the surface of the shower matters.

Tile Installation

Before setting any tile, I draw the full layout on the walls, marking where each piece will go. I then walk the homeowner through the plan and get their approval before installation begins. This review step has prevented a significant number of mid-project corrections over the years.

All tile goes in with modified thinset mortar troweled to the correct thickness for the specific tile being installed. That thickness varies by tile size and weight. Every tile gets full back coverage. No spot bonding. Spot bonding means applying small dots of mortar to the corners and center of a tile rather than covering the full surface. It is faster for the installer and creates voids behind the tile that allow moisture to accumulate. Spot-bonded tiles sound hollow when you tap on them; fully bonded tiles do not. I use a laser level throughout the installation to maintain consistent alignment.

  • Large-format tile (24" and above): Requires a flatter substrate than smaller formats. Irregularities in the subfloor that would not be noticeable under 4" tile become visible under 24" tile. Phase 2 gets more attention on these projects for exactly this reason.
  • Recessed niches: Every niche gets waterproofed inside the cavity with Kerdi membrane, regardless of what system is used on the main walls. A niche is a cutout into the wall cavity. If the interior is not sealed, it is an active moisture entry point.
  • Tile edges: All exposed tile edges are finished with Schluter trim profiles. Exposed tile edges chip progressively with use.

Glass Enclosure

In Highlands Ranch primary baths, frameless glass is the most requested enclosure type. It performs better over time than framed alternatives because it eliminates the metal channels along the bottom and sides of the enclosure. Those channels collect soap residue, are difficult to clean completely, and corrode over years of exposure to moisture. A frameless enclosure with minimal hardware does not have those failure points.

  • Frameless: 3/8" or 1/2" tempered glass. Hardware is limited to hinges and a handle. Most common choice in Douglas County remodels at the primary bath level.
  • Semi-frameless: Metal frame at the wall connections, frameless at the door opening. Lower cost than fully frameless while avoiding the heavy channel look of a fully framed unit.
  • Fixed glass panel for curbless entry: A U-channel mounted fixed panel or swing door used when the design calls for zero-threshold entry. The floor slope plan has to be worked out in the layout phase before tile is installed.
Glass fabrication lead time: Custom frameless glass is measured after tile grout has fully cured, not before. Measuring earlier means fabricating to a dimension that may shift slightly as tile work progresses. Standard lead time after measurement is two to three weeks. If the project has a target completion date, factor this window in from the start.

Fixture Trim, Final Installation, and Inspection

Valve trim, showerhead, drain cover, and accessories install after tile is complete and cured. The fixture brand and model were established during the rough-in phase, so the trim plates and components are specific to what is already in the wall.

Fixture brands I use most often on Douglas County projects: Moen is my most common recommendation for Highlands Ranch primary baths. The Posi-Temp valve has a reliable service history and the LifeShine finish warranty holds up in daily use. Delta is appropriate for projects with tighter material budgets. Kohler works well when the client wants a consistent product line across fixtures. Hansgrohe is the choice for higher-budget primary suites where spray performance and long-term hardware quality are the priority. American Standard is a solid option when Moen does not offer the configuration a project requires.

Final inspection: Douglas County requires a final inspection covering plumbing and any electrical work such as GFCI outlets or exhaust fan changes. What We Find Behind the Walls

Demolition is the only time in a project when the wall framing and subfloor are fully visible and accessible. What turns up during this phase shapes the actual scope and cost of the rest of the work. Here is what I find in Douglas County bathrooms, based on 100+ projects.

Rare in Colorado

Mold

Genuine mold behind a tub surround is uncommon in Colorado. The low humidity keeps conditions inhospitable for mold growth in most residential bathrooms. I have found it a handful of times across 100+ projects in this area. Homeowners who have lived with mold concerns elsewhere may be reassured that Douglas County's climate makes this a low-frequency finding.

More common

Mildew

More common than mold, and a meaningful indicator of ongoing moisture penetration. Mildew means water has been getting into the wall assembly consistently enough to sustain biological growth. Left unaddressed, it leads to rot in the framing and deterioration of structural material over time.

Most common

Inadequate Waterproofing

The single most common finding in bathrooms installed before approximately 2005. Older installations used tile backer materials that are water-resistant rather than waterproof. In bathrooms used daily, the substrate never fully dries. Moisture works through the grout joints over years, saturating backer material that was never designed for prolonged wet exposure. The tile surface often looks intact while the material behind it has been compromised for years.

Situation-dependent

Subfloor Rot

Typically found under tubs where a drain or overflow fitting has had an imperfect seal for an extended period. The subfloor absorbs that moisture slowly over years. When I pull the tub and find soft spots in the floor, the affected sections get cut out and replaced with new material before anything else continues. There is no repair approach for rotted subfloor that performs as well as replacement.

How I handle problems found during demolition

Everything gets replaced, not covered over. If there is rot in the subfloor, it comes out. If the framing shows mildew damage, it gets replaced. Covering deteriorated material with new tile does not stop the underlying process. I would rather tell a homeowner upfront that the scope expanded than have them call back in three years because the same problem reappeared under a new installation.

One-day installation offers. A custom tile shower with proper waterproofing and custom glass cannot be completed in a single day. Mortar and grout require cure time. A project compressed into one day is either using prefab components rather than custom tile, or skipping steps. Those steps exist for reasons.

Large percentage discounts tied to booking deadlines. A contractor advertising 50% off installation costs within a limited window is working from a price that was not realistic to begin with. No contractor who prices work accurately can absorb a 50% discount and remain solvent. The baseline price was inflated to make the discount appear meaningful.

Unusually low bids. Lower-cost contractors typically reduce costs through material substitution, faster installation times, or both. Cheaper backer materials and faster tile installation are not neutral choices. They have predictable effects on how long the installation holds up.

Material selections that have not been finalized before work begins. Tile, fixtures, and all finish materials need to be chosen and ordered before I start. If a client changes a material selection after installation is underway, redoing that work is an additional cost. I quote the work once, based on the specifications agreed to at the start. Keeping selections stable is the single most effective thing a homeowner can do to keep the project on schedule and on budget.

Upgrades to Consider During the Project

A tub-to-shower conversion opens up the full wet area, which makes it the practical time to add features that would require reopening walls and floor later. The cost difference between adding something during an active project versus retrofitting it afterward is substantial. Here are the additions I discuss with most clients.

Handheld shower wands

The addition clients most consistently say they wish they had included. Useful for directing water without getting hair wet, for rinsing the shower walls and floor after use, and for anyone who showers seated or with limited mobility. A slide bar allows height adjustment. A fixed hook is simpler. Both require a diverter valve or a second outlet on the fixture, which needs to be specified during the rough-in phase before the wall closes.

Curbless entry

A zero-threshold shower floor requires a properly pitched substrate that directs water to the drain without a curb to contain it. I typically build curbless showers with a custom mortar bed or a pre-sloped shower pan with enough pitch to manage water reliably. Built into the wall between studs, niches provide storage without projecting into the shower space. Every niche I build gets waterproofed inside the cavity with Kerdi membrane. The niche creates an opening in the wall assembly, and that opening has to be fully sealed to perform correctly. This step gets skipped on faster installations and creates a moisture entry point that is not visible until it causes a problem.

Bench seating

A built-in bench requires its own framing, waterproofing of the horizontal seating surface, and tile work on a horizontal plane that needs tighter pitch control than vertical walls. The cost is higher than the other upgrades in this section. Fold-down teak benches are a lower-cost alternative that does not require opening the walls. For clients who genuinely plan to use a bench for bathing or seated showering, the built-in version is more durable and more practical over time.

Large-format tile

24"x24" and larger formats are common in Highlands Ranch primary bath remodels. The visual result is cleaner: fewer grout lines, more of the tile face showing. A tile shower installed with correct waterproofing, full mortar coverage on every tile, and functional bathroom ventilation should last 30 years with periodic maintenance. The failure cases I see on repair work almost always trace back to one of three installation shortcuts.

Installation problems that cause early failure

  • Spot bonding. Applying mortar in small dots rather than covering the full back of the tile. The tile bonds to the substrate at those contact points but leaves voids behind most of the tile surface. Those voids allow moisture to accumulate behind the tile and provide space for tile movement. Spot-bonded tiles produce a hollow sound when tapped. Over time they crack, loosen, and fail. Full mortar coverage is not a premium approach to tile installation; it is the minimum correct one.
  • Incomplete waterproofing. The most common root cause of shower failure in installations from before approximately 2005, and still a common shortcut on lower-budget work. Covered in detail in Phase 4 above.
  • Inadequate ventilation. A bathroom exhaust fan that does not run during and after showers allows moisture to accumulate in the substrate over time, even when the waterproofing layer is intact. The combination of correct waterproofing and active ventilation is what produces a 30-year installation. Either one without the other reduces that lifespan.

How to identify a poor installation

Surface quality is a reasonable indicator of installation quality. Sloppy tile work on the visible surface generally reflects the same level of care behind it. Specific things to look for when evaluating an existing shower or a completed installation:

  • Grout joints that are not aligned consistently across the field
  • Tiles that are visibly out of level
  • Lippage: one tile edge sitting higher than the adjacent tile, creating a raised edge
  • Grout joint widths that vary where they should be consistent
  • Grout that has cracked, which indicates movement in the tile, inadequate mortar coverage, or substrate problems
  • A hollow sound when you knock on individual tiles. Fully bonded tile has a solid, flat sound. Spot-bonded tile has a noticeably hollow ring. Tapping across a wall and listening for hollow sections will identify where the mortar coverage was inadequate.

Maintenance schedule

  • Run the exhaust fan during and after every shower. This is the single maintenance habit with the greatest effect on shower longevity. It gives moisture an exit route rather than letting it dwell in the substrate. Most shortened shower lifespans I see on repair work involve bathrooms where the fan was rarely or never used.
  • Squeegee walls and the door after showering. Removes standing water that would otherwise sit and evaporate slowly, prolonging the wet period in the enclosure.
  • Replace corner silicone when it cracks or separates. Silicone fills the joint between surfaces that expand and contract at different rates. When it cracks, it no longer seals that joint. Replacement is straightforward and inexpensive; ignoring it creates a water entry point at corners that is one of the higher-risk locations in a shower.
  • Clean grout and tile on a regular schedule. Porcelain tile does not require sealing, but keeping grout clean slows staining and surface degradation.
  • Plan for regrouting at the 10 to 15 year mark. Grout is a consumable material. It does not last indefinitely under daily use and wet-dry cycling. Regrouting at this interval refreshes the surface and reseals the joints before they deteriorate to the point where water infiltration becomes a concern.

When a second tub exists elsewhere in the home, converting the primary bath has a neutral to positive effect on resale, particularly in the mid-to-upper price range where buyers evaluate bathroom finish quality. The concern is specifically about losing the last tub, not about having a shower in the primary bath.

The three most common causes are incomplete waterproofing behind the tile, spot bonding (applying mortar in dots rather than full back coverage), and a bathroom exhaust fan that does not run consistently. A shower installed with correct waterproofing, full mortar coverage, and active ventilation should last 30 years. Installations missing any of those three elements can begin showing problems in three to five years.

A standard tub alcove is approximately 30 inches by 60 inches, which converts directly into a shower footprint of the same dimensions. A frameless glass enclosure on that space typically makes the bathroom feel larger than the tub and surround did, because frameless glass does not visually break up the room the way a framed enclosure or a shower curtain does. The conversion works well in small bathrooms when the enclosure is chosen to keep the visual field open.

For a properly installed porcelain tile shower: run the exhaust fan during and after every shower, squeegee the walls and door when done, replace corner silicone when it cracks, clean grout and tile regularly, and plan for regrouting at the 10 to 15 year mark. Porcelain tile does not require sealing. The maintenance load is low if the ventilation habit is consistent from the start.
